Right-Sizing Evaluation for Small Teams

1. Useful to the Team

Evaluation should answer questions your team genuinely cares about, such as:

  • Are people experiencing this program as helpful?
  • Are we reaching the folks we hoped to reach?
  • What keeps people coming back—or dropping off?
  • What is working surprisingly well?
  • Where are we unintentionally creating barriers?

If your evaluation never shows up in staff conversations, planning meetings, or reflection spaces, it’s probably too big, too abstract, or too funder-driven.

2. Kind to Capacity

Evaluation should live inside your real life, not an imaginary one. That means:

  • data collection that fits into existing workflows
  • simple tools that staff can actually use
  • realistic timelines and expectations
  • clarity about who is responsible—without guilt
  • knowing when “good enough” really is good enough

If evaluation constantly feels like something you’re failing at, it is not right-sized yet.

3. Respectful of Community

Right-sized evaluation honors people’s time, privacy, cultural experience, and emotional reality. Small teams often work with communities that already carry survey fatigue and mistrust of institutions.

Meaningful evaluation does not extract data—it builds relationships of trust. Communities should feel:

  • “This helped them understand us better.”
  • “They weren’t just asking questions to impress someone else.”

A Simple Framework for Right-Sizing Evaluation

For small teams, evaluation can be grounded around three simple anchors:

1. What Do We Want to Learn?

Choose 3–5 core learning questions per year. Not 20. Not 50. Three to five.

Examples:

  • Are we reaching the people we intended?
  • How are participants actually experiencing our work?
  • What parts of our program create the most impact?
  • Where are people struggling most?

Everything else flows from these questions.

2. What Is the Simplest Way to Learn It?

Instead of defaulting to heavy surveys or complex academic models, ask:

  • Can this come from conversation?
  • Can staff reflections count as data?
  • Can a brief check-in replace a long instrument?
  • Can we learn through storytelling or focus groups?
  • Can we collect “small pieces of evidence” instead of massive datasets?

Right-sized evaluation privileges lightweight, thoughtful learning tools over burdensome machinery.

3. How Will We Actually Use What We Learn?

Plan from the beginning how insights will be:

  • discussed in team spaces
  • shared with partners and funders
  • acted on in program design
  • celebrated when progress happens
  • fed back to the community in accessible ways

Evaluation that doesn’t inform anything becomes administrative theater. Evaluation that informs practice becomes growth.


The Emotional Side of Evaluation

Small teams carry enormous heart. But when evaluation becomes overwhelming, it produces emotional consequences:

  • guilt (“We should be doing more.”)
  • embarrassment (“We don’t look as sophisticated as bigger organizations.”)
  • discouragement (“We’ll never keep up.”)
